Migration Recovery Triage: find what your website move broke, in 3 business days

The new site is live and organic traffic fell. For €2,500 you get one document that shows what the drop costs per week, what caused it, how long recovery should take, and the fixes to ship first. Caught early, a migration drop takes weeks to recover. Caught late, it takes months.

What you get

01

What the drop is costing you

Which pages lost traffic, how many of them brought in leads, and what the gap is worth per week. Total traffic hides this; the lead pages show it.

02

What broke, and why

Each loss traced to its cause: redirects, pages left out of the index, internal links, or content that changed on the new site. Migration or Google update, settled first.

03

How long recovery should take

An estimate per cause, from how early the drop was caught and whether the fix is a correction or a rebuild. Weeks or months, with what it rests on.

04

The fix list, ranked

Redirects, content and internal links, ranked by the revenue behind each fix, with the first one named and who ships it: your developer, your content team or your agency. Works whether or not I do the recovery.

How the 3 days run

  1. Before

A free call, then the full picture

A 30-minute call on when the site went live and what dropped. If triage is the right step, I then need the full picture: the old site, the new one, what changed between them and the strategy behind the move.

  2. Days 1 to 3

    I do the work

I compare the old site with the new one, page by page, against what each page brought in. You get the document within 3 business days of having everything in the list below.

  3. After

    A 45-minute walkthrough

We go through the causes and the fix list with whoever ships the fixes and whoever signs off: your developer, your content team, your agency, your CEO.

What I need from you

  • Read access to Google Search Console and your analytics, including the months before launch
  • The old site: its URL list, sitemap or a crawl, and an archive or staging copy if one exists
  • The new site: the launch date, what changed in structure, content and templates, and the redirect map
  • The strategy behind the move: why you rebuilt, which audiences and offers the new site serves, and what was cut on purpose
  • Which pages brought in leads before the move, and what a lead or a deal is worth to you

What it does not include

  • Shipping the fixes. The triage says what to fix, in what order and by whom; the work stays with your team.
  • A full technical audit. A crawl tool lists every error. This ranks the ones behind the lost revenue.
  • The recovery itself. Fixing it is a separate job, from €10,000, if you want me to do it.

Who should not buy this

  • You only care about traffic. The triage measures the drop in leads and pipeline, so I am the wrong fit. Tell me anyway and I will introduce you to a partner I trust for traffic recovery.
  • Organic search brought in no leads before the move. There is little revenue to recover. The free migration checklist is the better start.
  • Your site sells to consumers. My migrations are for B2B sites, measured in leads and pipeline.

Why speed matters more than thoroughness

A migration drop compounds. In the first 4 weeks after launch, rankings have not fully moved and a redirect, content or linking fix can stop the slide; recovery typically takes 2 to 3 months. Found at month 3, competitors have taken the rankings and recovery becomes a rebuild of 6 to 12 months. The full recovery timeline is on the risks page.

This is how I catch problems on my own migrations. In the Bedrijfsfitness Nederland move to HubSpot CMS, the week-one review found 404 errors had jumped from 26 to 130. The corrected redirect map shipped within days, and weekly leads finished launch week up 21 percent.

“Baba treated the migration as a lead metric from day one, checked cadence, fixed redirects fast, and combined it with conversion analysis so the new site actually performs better against our ICP.”
Hoang Pham, Head of Marketing, Bedrijfsfitness Nederland

If you continue

The triage costs €2,500. If you then want me to fix what it found, that is a separate job, from €10,000, with a fixed price agreed before it starts. If it starts within 60 days of receiving the triage, the €2,500 comes off that price. If your migration has not launched yet, start with the Migration Risk Assessment instead. All my prices are on one page.
